Evolved from regulatory execution to organizational transformation
A regulatory consulting firm serving medical device companies reimagined its entire business model through AI, evolving from traditional expert-driven services into a scalable, AI-native transformation partner capable of automating complex compliance documentation and expanding globally.
How AI Transformed My Regulatory Consulting Firm into an Organization Transformation Company
Executive Overview
Mc Coubrey Group LLC was created through the merger of three professional paths: my regulatory and quality consultancy in Argentina (Triskel Soluciones), Susan Zapata’s consulting practice, and my brother’s participation as CFI.
Originally focused on Regulatory Affairs and Quality Compliance for medical technology companies, we operated under a traditional consulting model: expert-driven, documentation-intensive, highly personalized, and difficult to scale.
Through the Mindvalley AI Mastery journey, I reimagined the entire structure of the company.
This project documents how Artificial Intelligence is being used not merely to optimize operations — but to redesign the company as an AI-native transformation partner capable of scaling globally while making medical technology safer, compliant, and more accessible.

Strategic Intent
The transformation was guided by five strategic objectives:
1. Analyze the full value chain of Mc Coubrey Group to identify AI integration opportunities.
2. Internalize AI tools within the team as daily operational systems.
3. Scale internationally through AI-enabled service architecture.
4. Design AI-native processes instead of retrofitting legacy workflows.
5. Expand our service portfolio to meet emerging global regulatory and digital health demands.
6. Extend the knowledge through the team
Most importantly:
To evolve from a Regulatory & Quality Consulting Firm into a
Company that Transforms Organizations.
Company Context & Market Challenge
RegulatoryAffairs, Quality consulting and Design and Development in the medical device industry faces structural limitations:
- Heavy documentation burden (GMP, ISO 13485, FDA, MDR)
- High customization per client
- Slow manual drafting of procedures
- Limited scalability of expert-based services
- Growing demand for faster compliance and international expansion
Traditional consulting models cannot scale efficiently without increasing human workload proportionally.
AI introduces a structural shift.
We should change our paradigms, rethink the way we organize our data (inputs) and reinvent the consulting way we do our work. The repetitive processes will we done by and IA Agent or an LLM Assistant.
AI Transformation Framework
Phase 1 – Value Chain Mapping
We mapped the entire consulting lifecycle:
- Lead acquisition
- • Client qualification
- • Proposal drafting
- • Regulatory strategy definition
- • GMP & ISO documentation development
- • Internal audits
- • Submission support
- • Follow-up & maintenance
Each step was evaluated for:
- Repetition
- Standardization potential
- Knowledge structuring
- Automation feasibility
Phase 2 – AI Augmentation of Cognitive Work
We implemented structured GPT systems for:
1. Regulatory Strategy Drafting
AI-assisted structuring of:
- FDA registration pathways
- SaMD strategy frameworks
- Market entry comparative analysis (LATAM vs USA vs BRICS countries)
2. GMP & ISO 13485 Documentation Structuring
Development of AI-supported frameworks for:
- Quality Manuals
- SOPs
- Risk Management documentation
- CAPA systems
- Technical file structure
This dramatically reduced drafting time while increasing structural consistency.
3. Thought Leadership & Positioning
AI-assisted content development for:
- Summit presentations
- LinkedIn authority positioning
- Educational materials
- Client training modules
Result: Increased clarity, consistency, and strategic narrative coherence.
The Core Automation Architecture (n8n Implementation Phase)
The next transformational layer is automation through n8n.
Primary Automation Focus:
Automated Generation of GMP & ISO 13485 Procedure Manuals
Stage 1 – Importers & Distributors (Initial Validation Layer)
We are designing automated workflows that:
1. Collect structured client data via digital forms.
2. Identify regulatory classification (importer/distributor).
3. Map critical processes.
4. Generate customized:
- Quality Manuals
- Standard Operating Procedures
- Process Maps
- Compliance matrices
1. Adapt language and structure to client identity and operational complexity.
These are lower complexity regulatory models and serve as controlled validation environments.
Stage 2 – Manufacturers (Advanced Layer)
Once validated, automation will scale to:
- Full GMP systems
- ISO 13485 integrated QMS documentation
- Risk Management Files
- Design Control documentation
- Post-market surveillance systems
This requires:
- Advanced logic trees
- Risk-based decision architecture
- API-based document generation
- Version control systems
AI-Native Process Design Philosophy
Instead of asking:
“How can AI make this faster?”
We asked:
“If this consulting company were born today in the AI era, how would it be structured?”
The answer includes:
• Modular documentation engines
• AI-guided regulatory decision trees
• Automated compliance frameworks
• Scalable template intelligence
• Human oversight as strategic validator — not manual drafter
New Services Enabled by AI
The transformation allows us to expand into:
- AI-integrated regulatory strategy (our team is using Chat GPT to diagnosing and make regulatory plans and citations)
- Digital Health & SaMD pathway acceleration (we reduce technical work that used take 20 days in a 4 hours task)
- International market readiness frameworks (with ChatGPT, wi will try to implement with Claude)
- Organizational AI transformation advisory for MedTech companies (we are writing opinion post, that we share to clients and Chambers of companies with IA help).
• Regulatory intelligence monitoring systems
• AI-powered compliance design
Team Internalization of AI
AI adoption is not optional — it is cultural.
The managers adopt Chat GPT, NotebookLM, Read AI and others IA programs to do every day tasks and are writing the internal SOPs and the path to transform data inputs (we work with Google forms but we are changing to IA Tables)
We are:
• Training the team in structured prompting methodologies
• Building internal AI usage protocols
• Creating shared AI knowledge bases
• Redefining roles from “document creators” to “system designers”
This empowers the team instead of replacing expertise.
Measurable & Expected Impact
Although full automation is in progress, we are already observing:
• Significant reduction in drafting time
• Improved structural consistency in documentation
• Faster proposal turnaround
• Increased strategic clarity in client discussions
• Greater scalability potential
Projected impact after n8n automation:
• 40–60% reduction in manual documentation workload (we spect reduce the work only a meetings and visit to implement with clients teams)
• Increased client onboarding speed
• Standardized quality output
• Scalable international operations
Learnings
1. AI is a redesign layer, not a productivity hack. AI Windvalley Summits, AI Mastering
2. Regulatory work is highly structured — making it ideal for AI augmentation. FDA pages, Software Validation ISO 62304/82304.
3. Leadership and high skills abilities are needed to succeed
4. Cultural integration is as important as technical implementation.
5. AI-native consulting firms will outperform traditional expert-only firms.
Walking the Talk
We integrated AI into daily operations, strategic thinking, and service redesign.
This is not experimentation — it is structural transformation.
Team Empowerment
AI multiplies our team’s capacity by removing repetitive drafting and elevating human contribution toward:
• Strategic validation
• Risk analysis
• Regulatory interpretation
• Client transformation
Conclusion
Artificial Intelligence has enabled Mc Coubrey Group to evolve from:
Regulatory Execution
to
Organizational Transformation
We are building a scalable, AI-native consulting architecture capable of accelerating medical technology compliance worldwide — making innovation safer, faster, and more accessible.
The ultimate goal is not efficiency.
It is impact.
