A four-person AI Mastery team built a tool that aligns teams before kickoff

A working AI pipeline that interviews each teammate, maps the team, and proposes ranked projects with clear roles before work begins.

Four students in Mindvalley's AI Mastery program set out to solve a problem every team knows: chaos that starts before the project does. They built SynergAI, a working system of Custom GPTs, Airtable and automations, and tested it on themselves first. Their story shows how a program project can turn hard-won lessons about collaboration into a real tool.

SynergAI

Before

The team knew how projects go wrong. Undefined authority, unclear roles and people over-functioning to fill gaps. They had seen that collaboration often breaks down long before anyone ships anything, and that most tools only step in once the work has already started.

“Structure must be defined from the beginning — undefined authority creates chaos”

In their own words

The turning point

In AI Mastery they decided to turn that chaos into structure with AI. They built from scratch rather than from templates, learning that a GPT needs explicit, precise instructions and that fields must be defined before anything is automated. Working asynchronously, they started simple, tested, and only then added complexity.

“Building from scratch leads to deeper internalization of functions and operations than using templates”

In their own words

After

They now have a working pipeline in production: a personalized AI interview that produces a structured profile for each member, a second GPT that builds a Team Signature, and ranked project proposals with role mapping, risks and gaps. They ran the full system on their own team as the first use case, and mapped out the next stages, from N8N automation to a full web app.

What it lets people do

Teams can see their shared passions, strengths, constraints and missing skills before they commit to anything. The tool suggests projects that fit real availability and boundaries, names who decides what, and can draft a 30-day plan with tasks for each person. Final decisions stay in human hands.

What they learned

They learned that structure has to be set from the beginning, because undefined authority creates chaos. AI, they found, performs best with clear rules and improvises when it has none. Building the project themselves turned theory into practical skill.

“Working on the project itself concretized theoretical knowledge into practical skill”

AI MASTERY PROJECT SynergAI COMPREHENSIVE PROJECT SUMMARY PROJECT OVERVIEW SynergAI is an AI-powered team alignment tool designed to prevent team misalignment by facilitating clarity and alignment before projects begin. The system operates through a three-phase pipeline: •        Phase 1 – Input & Profiling: Each team member completes a personalized AI-driven interview (≈15–20 minutes) that generates a structured JSON profile containing their skills, passions, work style preferences, constraints, values, and collaboration patterns. •        Phase 2 – Alignment & Analysis: The system analyzes all team profiles together to produce a Team Signature — a comprehensive map of shared passions, capability clusters, shared values, key constraints, and missing critical skills. •        Phase 3 – Output & Recommendations: Based on the Team Signature, the system generates 3–5 viable project proposals ranked by fit, each with a business concept, role mapping, constraint/risk analysis, and gaps to fill. It concludes with a strategic recommendation and offers to drill deeper into the preferred option, including a detailed implementation plan with specific tasks per team member. The tool combines psychology, organizational design, matching algorithms, business architecture, and artificial intelligence into a unified platform that transforms how teams discover and launch collaborative projects.     TEAM MEMBERS The SynergAI project was built by the following team, registered through the AI Mastery program on Mindvalley: Name Email Claudia Bres claudia.allende@live.com.mx Christiana Carter christiana@claritymapping.com Jehan Sandra Salem jehansalem@gmail.com Elizabeth Romero romeroluther@gmail.com     SYSTEM EVOLUTION — THREE STAGES SynergAI is designed to evolve through three stages, each reducing friction and increasing automation while maintaining the same core intelligence. Below is the detailed workflow for each stage. Evolution Comparison Feature Stage 1 Current Stage 2 N8N Stage 3 Web App Team Registration Airtable Form Airtable Form In-app Member Onboarding Airtable Form + Email Airtable Form + Email In-app invitation Interview Custom GPT link Custom GPT link Embedded in platform Profile Handling Manual: copy, save, upload Automatic capture Automatic capture Completion Tracking Leader checks email Automatic detection Real-time dashboard Analysis Trigger Leader uploads manually Automatic Automatic Results Delivery Leader sees in GPT Email to all members Interactive in-app Team Collaboration Outside the system Discussion + voting Full in-app collaboration Implementation Plan Leader requests in GPT Auto after vote Auto, visible to all STAGE 1 — CURRENT IMPLEMENTATION Manual workflow with Airtable forms, Custom GPTs, and email automations This is the working version currently in production. The team leader drives the process, and team members interact through forms and email links. 1 Team Registration The team leader opens an Airtable form to register the team. They enter the team name, their name, and their email address. This creates the team record in the system. Register Team Here 2 Leader Receives Instructions The leader receives an automated email with complete process instructions, a link to add team members if he hasn´t done it before, a link to the personalized interview (Phase 1 GPT), and a link to upload profiles. This email serves as their roadmap for the entire process. 3 Register Team Members The leader is redirected to a second Airtable form to register each team member with their name and email address. 4 Members Receive Instructions Each registered team member receives an automated email explaining that they have been added to the team. The email includes the link to their personalized interview and the link to upload their profile once complete. 5 Complete the Interview Each team member (including the leader) accesses the Phase 1 Custom GPT and completes a personalized interview lasting approximately 15–20 minutes. The GPT generates a JSON file containing their profile analysis. 6 Save the Profile Each member copies and pastes the JSON output into a .docx or .txt document and saves it to their computer. 7 Upload the Profile Each member uploads their profile document through the Airtable upload form provided in their email. 8 Leader Receives All Profiles Once all team members have uploaded their profiles, the leader receives an automated email containing all the profile files attached, ready for the next step. 9 Generate Project Proposals The leader downloads all profile files to their computer and accesses the Phase 2 Custom GPT (Project Generator). They upload all profiles at the same time so the system can analyze the team as a whole. The GPT produces: (1) a Team Signature with shared passions, capability clusters, values, constraints, and missing skills; and (2) 3–5 ranked project proposals with role mapping, risk analysis, and gap identification. (Real Output Example at the end of this document) 10 Explore and Deepen The leader can continue interacting with the Phase 2 GPT to explore the preferred project in depth, eventually obtaining a detailed implementation plan with specific tasks assigned to each team member. Key Characteristics of Stage 1 •        Fully operational and tested •        Manual steps: copy/paste JSON, save as document, upload via form •        Leader-driven process — the leader orchestrates and triggers Phase 2 •        Email-based communication at every stage •        All data stored in Airtable STAGE 2 — N8N AUTOMATION Automated workflow eliminating manual file handling and triggering analysis automatically In this stage, N8N workflow automation removes the manual friction from the process. The core intelligence remains the same, but the human no longer needs to handle files. 1 Team Registration Same as Stage 1 — the leader registers the team and members through Airtable forms. 2 Automated Emails Same as Stage 1 — the leader and all members receive their respective instruction emails with interview links. 3 Complete the Interview Each team member completes the personalized interview through the Phase 1 Custom GPT. This step remains the same — the human interaction with the interview is essential for quality. 4 Automatic Profile Capture N8N automatically captures the JSON profile output from the interview. The member no longer needs to copy/paste into a document or upload it manually. The profile is stored directly in the system. 5 Automatic Team Analysis Trigger Once all team members’ profiles have been captured, N8N automatically detects completion and triggers the Phase 2 analysis. No human intervention required. 6 Automatic Proposal Generation The system automatically generates the Team Signature and 3–5 ranked project proposals. This happens without the leader needing to download files or access the Phase 2 GPT manually. 7 Team Receives Proposals by Email All team members (not just the leader) receive an email with the complete analysis: Team Signature and project proposals. This enables the entire team to review the options. 8 Team Votes on Preferred Project Team members discuss the proposals and vote on their preferred project. 9 Detailed Implementation Plan Once a project is selected, the system generates a detailed implementation plan with specific tasks, timelines, and assignments for each team member. What Changes from Stage 1 •        Eliminated: Copy/paste JSON into a document, saving files, uploading files via form, leader downloading all profiles, leader manually accessing Phase 2 GPT •        Automated: Profile capture, completion detection, Phase 2 trigger, proposal generation, delivery to all team members •        New: All team members receive proposals (not just leader), team voting mechanism, automatic implementation plan after vote STAGE 3 — WEB APPLICATION Fully integrated web/app experience with user accounts, real-time dashboards, and self-service interaction In the final stage, the entire experience lives on a dedicated website or app. Users interact with a unified interface from start to finish, with full visibility into the process. 1 User Registration Any user creates an account with username and password. One or multiple users can register a team and add team members directly from the platform. 2 Team Setup The user creates a team, names it, and invites members. Invited members receive a notification to join and create their own accounts if they don’t have one. 3 Personalized Interview Each team member is directed to their personalized interview directly from the platform. The interview experience is embedded or seamlessly linked within the app. 4 Automatic Profile Storage Upon completion, the interview results are automatically saved to the user’s profile within the system. No file handling of any kind. 5 Real-Time Progress Dashboard All team members can see in real time who has completed their interview and who hasn’t. This creates visibility and gentle accountability without the leader needing to follow up manually. 6 Automatic Analysis & Proposals Once all members have completed their interviews, the system automatically generates the Team Signature and 3–5 ranked project proposals. No trigger needed — it happens seamlessly. 7 Interactive Results All team members can view, explore, and interact with the Team Signature and project proposals directly on the platform. They can ask follow-up questions, compare options, and dive deeper into any proposal. 8 Team Collaboration & Selection The team discusses, votes, and selects their preferred project within the platform. The system generates the detailed implementation plan with tasks per member, all accessible from the dashboard. What Changes from Stage 2 •        Eliminated: Email-based communication as the primary channel, external form links, need for leader to orchestrate the process •        New: User accounts with authentication, real-time progress dashboard, embedded interview experience, interactive results exploration, in-platform team collaboration and voting, self-service from start to finish ACHIEVEMENTS System Architecture We structured a complete system to: •        Extract working and collaboration profiles (Team DNA) through personalized AI interviews •        Convert interviews into actionable, structured JSON profiles •        Map qualitative answers into structured fields including passion clusters, capability clusters, values, constraints, and missing skills •        Design automated logic for typology classification •        Integrate Airtable as an operational knowledge base with relational data •        Design a second GPT that generates a Team Signature and 3–5 viable project proposals with role mapping, risk analysis, and gap identification •        Explicitly incorporate AI into the business model •        Design collaborative income-generating models Operational Pipeline (Working Implementation) The team successfully built and tested an end-to-end operational pipeline: •        Intake forms for team registration and member onboarding (designed with custom branding) •        DNA profile collection through a Custom GPT personalized interview (≈15–20 minutes per member) •        JSON profile ingestion and storage in Airtable •        Automated email notifications for team leaders and members via Airtable automations •        N8N workflow integration for processing automation •        Phase 2 GPT analysis that produces: (1) a Team Signature with shared passions, capability clusters, values, constraints, and missing skills; and (2) 3–5 ranked project proposals with role mapping, risk assessment, and strategic recommendations Strategic Milestones •        Clear separation between Phase 1 (individual profiling) and Phase 2 (team analysis + project generation) •        Defined structured fields that allow scalability •        Designed measurable indicators: ai_readiness, revenue_urgency, structure_dependency, execution_mode •        Began modeling predictive team typologies •        Designed and tested a system capable of generating 3–5 viable project proposals automatically, ranked by team fit •        Successfully tested the full pipeline with the project team itself as the first use case TOOLS USED Technical Tools •        Custom GPTs — Dual architecture: Phase 1 Profiler (personalized interview + JSON profile generation) + Phase 2 Project Generator (Team Signature + ranked project proposals) •        Airtable — Relational database for team data, member profiles, automations, and form management •        N8N — Workflow automation platform for processing pipelines and data orchestration •        JSON profile ingestion and structured data parsing •        Conditional formulas and typology classification logic •        Mathematical compatibility logic for team matching •        Airtable Forms — Custom intake forms for team creation, member registration, and profile upload •        Automated email systems — Triggered notifications for leaders and members at each workflow stage •        Google Drive — Shared file storage and team collaboration workspace Content & Media Tools •        Higgsfield — AI video generation for product demos and presentations •        NotebookLM — AI-powered research and document analysis for content development •        CapCut — Video editing for promotional and instructional content Conceptual Tools •        Team DNA Framework (proprietary) •        Compatibility matching logic •        Revenue-first prioritization •        AI readiness scoring Strategic Tools •        Clear separation between diagnosis and execution •        Role modeling and authority clarity •        Collaboration risk prevention •        Viability-first project design METHODOLOGIES 1. Structured Interview → Structured Data Turning narrative into measurable variables. The personalized interview collects qualitative responses and converts them into structured JSON profiles with defined fields that the system can analyze and compare. 2. Profile → Emergent Team Pattern Recognition Analyzing team dynamics, not just individuals. By processing all team members’ profiles together, the system identifies shared passion clusters, complementary capability groupings, aligned values, individual constraints, and missing skills. 3. Constraint-Based Project Design Projects are designed from real constraints, not wishful thinking: –        Real availability (e.g., total team hours per week, remote-only requirements) –        Income urgency –        Risk tolerance –        Structural needs –        Individual boundaries (e.g., specific roles a member will not perform) 4. AI-Assisted Viability Filtering AI is used as a logical filter, not inspiration. The system applies structured rules and compatibility logic to evaluate whether project proposals are truly viable for the specific team, including gap analysis for skills the team lacks. 5. Revenue-Impact-Energy Prioritization Model Project proposals are ranked and scored based on: –        Revenue potential –        Impact –        Team energy alignment 6. Anti-Chaos Design Principle The system prevents common collaboration failures from the start: –        Role ambiguity — each proposal includes explicit role mapping per team member –        Unclear authority — each proposal designates leads by function –        Over-functioning — roles respect individual constraints and boundaries –        Lack of commitment — proposals are designed for short cycles (2–4 weeks) 7. Iterative Build-Test-Improve Approach Start with a basic working model, test it, then gradually add complexity. The system itself recommends this to its users: “Ship fast. Test with beta users. Iterate or pivot based on signal.” LEARNINGS Strategic Learnings •        Structure must be defined from the beginning — undefined authority creates chaos •        Over-functioning emerges when roles and commitments are not clear •        Converting chaos into structure is a core strength that can be systematized through AI •        Designing systems is more valuable than micromanaging execution •        Team commitment matters more than formal project management structures •        Working on the project itself concretized theoretical knowledge into practical skill Technical Learnings •        Fields must be defined before automation — raw data must be separated from processed fields •        GPT requires explicit, precise instructions — it does not assume common sense •        CSV/JSON is more scalable than free text for data processing •        Logic must be declared, not implied — ambiguity produces inconsistent results •        Understanding what is being prompted is as important as the prompt itself •        Debugging and simplifying are key skills in AI development AI Learnings •        AI performs best with structure — without defined fields, it improvises unpredictably •        With clear rules, AI can scale decision-making effectively •        Strategic clarity can be converted into algorithmic logic •        Start simple, test, then add complexity — never the other way around •        Gathering insights from team members and managing flexible inputs is critical when working asynchronously Collaboration Learnings •        Building from scratch leads to deeper internalization of functions and operations than using templates •        Asynchronous collaboration requires clear handoff protocols and communication triggers •        The product can be replicated and adapted for corporate use, particularly for role assignment and team collaboration •        Real-world testing with the team as the first users provided invaluable feedback for rapid iteration Interdisciplinary Nature This project uniquely combines: –        Psychology — understanding individual and group dynamics –        Organizational design — structuring roles, authority, and workflows –        Matching algorithms — compatibility analysis across multiple dimensions –        Business architecture — viability-first project design –        Artificial Intelligence — GPT-powered profiling and proposal generation REAL OUTPUT EXAMPLE The following is a real example of what the SynergAI system delivers.
